Understanding Strategy – Lesson from Intel Corp

1

In business competition, do best company really exists? It all depends, because there is no single way to compete. The biggest mistake in strategy, is to think there is only one way to compete. There are different ways to compete, depending on what categories of customers you choose to serve, and the type of needs, you choose to meet. Strategy is all about creating unique values for the set of customers you choose to serve. It is about making choices, and the fundamental of choice is to determine who to serve. Strategy, is different from your company’s mission statement. It is your positional advantage to attain your goals.

Doing the same thing as your competitor does, is not strategy. If your competitor is employing a low-cost strategy, it becomes difficult for you to win if you chase them, by employing a low cost strategy. The essence of strategy, is to find a unique position in your business value chain that delivers unique value to the set of customers, you choose to serve. Strategy is a whole set of long term choices that you make, to distinguish yourself from competitors.

If you are trying to do the same thing as your competitors do, it’s not a strategy, but operational excellence. There are a lot of best practices that you have to do, to be a good company. You need the right kind of machines, quality control system, distribution network, good advertising etc. And if you are not employing best practices, you will lose, irrespective of your strategy. First is to implement all the best practices, you can find in your industry. And when you do, it is called operational excellence; raising the bar on the same basis of competition, with your competitors. Strategy on the other hand, is supernatant to operational excellence. It is built on best practices, but also includes a set of choices that you make, to define the uniqueness of your business.  The story of Intel, comes quickly to mind here:

Intel (integrated electronics) was founded in 1968, aimed to be the leader in developing semiconductor memory for mainframes and minicomputers. With the rise of personal computers in the 1980s, Intel’s business model came to focus on PC. However, there was a problem: Intel and other chip manufacturers were able to rapidly develop new chips that make each generation of chip obsolete.  For instance, Intel’s 16-bit microprocessor called the 286, was replaced within three years by the 386, a 32-bit microprocessor. Despite this huge success, nobody was buying it. Everybody was still wedded to the 286 chip, whereas the 386 was a far better product. Intel, decided to make a strategic shift in marketing.

Earlier on, energy has been focused on marketing the chips to design engineers at the computer manufacturers themselves. But as the number of consumers increased and less technical I.T managers took over the decision making for PC manufacturers, design engineers, no longer have the same influence anymore. Intel’s decision was now, to reach the end users directly and explain to them that faster chips produces superior performance. This gave rise to the licensed Intel Inside logo on PC. All manufacturers had to do, was to put Intel’s logo on the bezel of the PC and in any ads. This strategic move, went a long way to really establish Intel’s image. In 1992, the first full year of Intel Inside, sales worldwide increased 63%. The company’s share of the microprocessor market has stayed near 80%. No doubt, Intel is making a solid product and likewise its competitor. What truly separated Intel, was the choice of whom to advertise to; thus changing the basis of competition.

Another key factor of a successful strategy, is that a great strategy, doesn’t please every customer. If you are trying to please every customer, then you don’t have a strategy. It is about choosing who exactly you want to please, and then engineering your value chain, to deliver on that promise. Strategy, must be functionally continuous, collective and must integrate all pieces of the value chain. It takes time to implement strategy and so, you can’t be changing strategy every time. In strategy, there must be trade-offs. For you to deliver one benefit, you have to give up another benefit. The crux of strategy is to choose what not to do. It is the service you don’t offer, the benefits you don’t offer and the promises you don’t give.

Finally, what kind of competition are you creating in your industry? Are you competing head-to head on price (Zero sum competition), or are you competing on strategy (positive sum competition). When competition is based on price alone, the profits of a company, depends on the loss of another. However, competition based on strategy, opens up new opportunities, that makes it possible to serve new customers and create new value.  In recent times, strategy is evolving from just an analysis, to an innovation. Now, it is characterized by a high degree of uncertainty, unpredictability and big change. Across domains, companies are shifting from a Zero sum, to positive sum competition, to explore new opportunities. Portfolios of business models, accelerators, merger and acquisition, strategic partnerships, are moves by legacy companies to expand the perimeters of their value chain, driven by the digital revolution. In all, the essence of strategy, is making choices that delivers unique value proposition, to the category of customers you choose to serve.

This Week in Nigeria Capital Market (Dec. 16-20): Inflation, Yields, Stock Market

0

Inflation rose for the third successive months to 11.85% year-on-year in November 2019, higher than 11.61% reported in October and 11.24% in September. Before NBS reports the numbers for December in January, you can conveniently take a guess at 12% and plan based on that because we are almost certainly closing the year with a 12% inflation rate.

In the last three weeks, all major markets have been busy and locked down in traffic, everybody is shopping, people are mostly shopping for what they didn’t need or buy or use in prior months. Some families will buy new clothing for the first time this year (‘aso-odun effect’), some Elites have the habit of changing their wardrobes this month (‘sales effect’), some families will eat rice and chicken for the first time this year, all this buy, buy, buy come with December and they put pressure on prices. Border closure – harvest period + December effect = 12% or above for December inflation.

Lesson: To grow your wealth in the coming months, your rates of return, yields, margins on any of your ventures or investments must take you above the inflation rate.

Another perspective: cumulative inflation since 2015 is 764.66%, what has changed in your earnings?

If you sum up all monthly inflation figures from January 2015 till date, what you have is 764.66%.

Your story may not be as bad as the cumulative figures look, but if you have been on the same salary since 2015 and you have kids, partner, younger ones, mother, father, grandparents, jobless friends and still making ends meet, please put M.O.N in front of your name; you are a hero!

Insight: If you want to start a business, it may be safer to assume the middle-class, working-class are shrinking, so set prices that reflect the realities of the low-class (prices middle and working-class can also enjoy). As for the upper class and super-rich, price is price but how many are they?

Almost all consumer goods companies are struggling at the moment, costs are high and they can’t increase prices to reflect the rate of increase in costs, why? Most Nigerians are struggling and will move on from your goods on the slightest increase in price.

Study Chicken Republic pricing model, it’s so streetwise.

Think Outside Treasury Bill Yields

At the conclusion of T-Bills Primary Market Auction (“PMA”) on 18th December 2019, yields hit a new year low of 4%, 5% and 5.495%. At an average return of 4.83% and inflation at 11.85%, the real yield on short-dated instruments is now negative at -7.018.

What does the Equities Market have in common with Santa?

Most stocks are currently at their lowest prices, however, Investors and Portfolio Managers are less enthused even when short-dated instruments are now yielding negative returns. In fact, some PFAs are saying at 2% they will stick with bills rather than equities, a classic case of risk-averse Investors.

The Year-to-Date (YTD) return of the Market is negative 15.60%, in December the Market has suffered a decline 11 days out of 14 trade daysIt’s almost certain the Market will close the year in the red zone unless Santa changes from red to green, how possible?

Clearly, Investors are deserting the Market, what about you?

It’s a wrap, thank you for your attention, leave your comments and questions.

And Arsenal Has a Coach – Mikel Arteta

0

The speculation eventually ended in favor of Mikel Arteta, Arsenal now has a coach.

After weeks of intensive search for the man who will manage activities at the Emirate Stadium, following the departure of Unai Emery, former Arsenal man, Mikel Arteta has become the anointed one of the North London club.

Josh Kroenke, speaking on behalf of Arsenal board and our owners Kroenke Sports & Entertainment, said: “we’re delighted to be bringing Mikel back to Arsenal. He knows our expectations and those of our fans around the world are high and we are confident he can play a lead role in taking the club back to the levels we all demand.

“I also want to thank Freddie Ljungberg for skillfully guiding us through the last three weeks. He stepped up at short notice and has helped us through this difficult period with great professionalism.”

Mikel Arteta was snapped up from the confines of Manchester City, where he was working as an assistant to Pep Guardiola. The job rumor roving about every available coach was laid to rest at the mention of the former Arsenal man, maybe because he has the club’s philosophy and has been under the tutelage of Guardiola.

Head of Arsenal football, Raul Sanllehi said: “We met several top-class candidates and Mikel stood out to every single one of us as the perfect person for us. Mikel understands Arsenal Arsenal Football Club and what it means to our fans around the world. We look forward to him getting down to work and bringing the best out of our squad as we work to get our season back on track.”

Since the departure of Arsene Wenger, finding other feet that come close to his size of shoes has been a herculean task, just as the fling with Emery has shown. But Arteta seems to know what he is up against and he doesn’t sound scary being the chosen one.

He said: “This is a huge honor. Arsenal is one of the biggest clubs in the world. We need to be competing for the top trophies in the game and that’s been made very clear to me in my discussions with Stan and Josh Kroenke, and the senior people from the club.

“We all know there is a lot of work to be done to achieve that but I am confident we’ll do it. I’m realistic enough to know it won’t happen overnight but the current squad has plenty of talent and there is a great pipeline of young players coming through from the academy.”

However, there is a huge doubt by the fans that Arteta will be able to scale the hurdles ahead of him, and many have taken to Twitter to register their disappointment in Arteta as a choice to lead the gunners, trending the hashtag, #ArtetaOut.

But it doesn’t seem like Arteta is worried about that, rightly so because he has so many things to worry about right now: One of them, the close-fistedness of Arsenal board. The philosophy of ‘buying with less and selling with more’ is something nobody needs to explain to Arteta, he lived long enough in London to know why Wenger survived several seasons without trophies.

A couple of underpriced players to support those from the academy, and Arsenal is seeming ready to compete with walking millions of pounds commanding the round leather game in other clubs; all to the detriment of trophies, and continuous heartbreak of fans.

It is therefore, more like a contract to overhaul a failed club, which appears too big for a coach of Arteta’s experience. Though there is high hope that he will be able to turn things around for good, bringing back the glory of many years ago that was lost in the profit of buying and selling of players. But then, it all depends on if Kroenke and co. could change their priority to align with the fans wishes.

By agreeing to coach Arsenal, Arteta has become the youngest coach in the premier league at 37. He played for Arsenal from 2011 to 2016, a spell that contributed to the club’s decision to hand him a three and a half year’s contract.

Arsenal is yet to announce Arteta’s assistance, but there is hope that Freddie Ljungberg, who stepped in after Emery, and guided the club until the appointment of Mikel, would be compensated thus.

Donald Trump Impeachment And The Road To Second Trumpism

2

If you happen to be a part of the voyage during the first Trumpism, you see  how sweeping it was when the RNC (Republican Party establishment) and the mainstream media came after him? You are free to arrive at  any different reasons but the facts were; He won with 304 electoral college far above the 270 electoral college threshold and he won against the wishes of his own party leadership courtesy of the masses. But that was 2016. We are talking about 2020, right? Oh good!!

A lot has changed. Trump’s flaws have been exposed since 2017 but none of those things you consider as Trump’s blunder affects his base. American Protectionist Foreign Policy (America First) has fared well, Millions of jobs have been created. The wall, which endured him much hardliners and voters, is being built.

Trumpeters are comfortable with that. They see no reason to regret voting for him and will do it again when the opportunity comes again.

For the impeachment and accuse of wrongdoing, how the Americans see it varies along the party line. That is normal just as expected. But what was not expected was the unity in Republican Party. In the House of Representatives as witnessed during the impeachment inquiry were the Congressmen and women of Republican Party fought vigorously to nix all the evidence that can hurt Trump in the public eye. The Republican Congressmen and women postured to stop the impeachment but in real tactics was to make President Donald Trump look like a victim, a victim of Congress mob. A President handicapped to fight for himself who needed to be defended. That played out very favourably for the Republicans. For instance, when ever the impeachment hearing is set to take place, President Trump and his campaign team will call for Impeachment defence donations from the supporters. At any of those times, donations have surpassed the target and more people participated. For Trump, that was the indicator he needed to know if #MAGA Nation (Make America Great Again) is still with him. Trump knows that TRUMPETERS are intact. He need not to offend them but he needed them to be offended and he got it.

#MAGA Nation is offended. They are offended that Democrats dominated House of Representatives has impeached the President not because of obstruction of Congress or any other wrongdoing but because they never accepted him as President. They impeached him because they hate him and this is going to energize #MAGA Nation for revenge come 3rd November 2020. They are going to multiply and in the next few months from now, the term – impeachment effect will be introduced in American political discourse.

The Senate as we all know, dominated by the Republican Party is next for President Trump’s trial and removal. The trial is almost dead on arrival. Reason. The process of the impeachment inquiry is seen to be unfair. House Intelligence Committee did not provide sufficient evidence to show that President Donald Trump committed high crime for impeachment. The inquiry is seen not to have given Donald Trump a fair hearing. The Democrats minority in the Senate will not have enough evidence to convince the Republican dominated Senate to change their already made up mind to acquit #POTUS and they can’t push the public to prevail on the Republicans to change their course. So, the outcome of the trial is most predictable which to a reasonable conclusion is dead and hence President Donald J. Trump will continue as the 45th President Of The United States(POTUS)

TRUMP AND THE MASTERY OF CONTROVERSY.

You won’t understand how controversy works with Donald Trump until you  read “The Art of the Deal” written by Trump. Controversy is a potent , very potent tool in the hands of Donald Trump. He has the mastery of effectively using controversy to his own advantage no matter how negative it appears. Don’t  believe me. Just check out how he maneuvered “grab them by the pussy” destructive video during the heat of 2016 campaign(sorry for the vulgar). In US political history, no republican presidential candidate had walked out of such mess but Trump did. Trump feed fat from controversy and that is where the “STABLE GENIUS” showcases his prowess. In the game of controversy, you can’t beat Trump and that’s one thing that happened in 2016 Democrats didn’t learn from.

TRUMP’S TURN

Make no mistake, Donald Trump is going to weaponize this impeachment for his political success and it’s going to be messier and dangerous. This is one political tool the Demos wouldn’t have handed over to Trump at this time. The same way “bunch of deplorables” was weaponized against the then Candidate Hillary Clinton, so will this impeachment.

Donald Trump will Infuriate the #MAGA Nation – the standing army of President Trump and they will turn out to be angry supporters just as was witnessed in 2016 but this time will be more aggressive and even more in number for a few reasons;

First, because of the success they believed he had achieved as he promised during his campaign in 2016.

Second, because it is perceived that the democrats had predestined to impeach him even before he came to power.

He will keep reminding them things about this impeachment that they don’t like and he will bring in other controversies that will fuel the anger of the #MAGA Nation and then the rise of another TRUMPISM, a sweeping army of supporters -the second Trumpism that won’t die done till November 2020.

THE IMPEACHMENT EFFECT

It is always horrible politically in the US, to offend the independent voters. They control the Swing States which ultimately decides who occupy White House. And you don’t get to offend them and walk away without getting the shock of your life be you Democrat or Republican. And this impeachment will  be a big factor in deciding where they will lean.

Impeachment in US political history is  a journey of no return.Ones it is started, the many twists in it will be introduced. It’s like a war. You never can tell what the outcome would look like.

In 1990, 29 years ago. Donald Trump sat down with Glenn Plaskin, a celebrity columnist for Play Boy magazine, the following interview took place:

  • Plaskin: Why do you write your name everywhere, on towers, yachts, planes…?
  • Trump: I am preparing for the show
  • Playboy: What is the show?
  • Trump: The show is Trump. Trump is the show.  Trump Trump everywhere.

29 years later, from 2015 till date…

  • CNN: Trump!!!
  • BBC: Trump!!!
  • Aljazeera: Trump!!!
  • New York Times: Trump!!!
  • Washington Post: Trump!!!
  • Africa: Trump!
  • Asia: Trump!
  • Europe: Trump!
  • Australia: Trump!
  • South America: Trump!
  • North America: Trump!
  • All over the world….
  • The show is Trump!!!

The Full Insight on Trump Impeachment – And the Nigerian Context

1

As Donald Trump begins the U.S Impeachment proceedings, many Nigerians think Impeachment means removal from office as do most Americans. This article explains why Impeachment isn’t Acquiting.

Impeachment Doesn’t Mean Removal from Office

Impeachment doesn’t mean removal from office, but it’s often a prelude to removing a public official from office. To impeach is to “charge (a public official) with an offense or misdemeanor committed while in office.”

In other words, it means to formally accuse a public official of a crime. In the United States, it is only the House of Representatives that has the power to impeach the president. The next procedure after impeachment is trial and then removal or acquittal.

Who has the Power to Remove a Sitting President

In the US, only the Senate has the power to try and remove or acquit a president who has been impeached (by the House of Representatives).

Only two presidents have been impeached in America’s history, and both were acquitted by the Senate. They are President Andrew Johnson (America’s 17th president who was acquitted by just one vote) and President Bill Clinton (America’s 42nd president). Donald Trump will be the third president to be impeached, but he won’t be removed because his party constitutes the majority in the US Senate.

What Nigerians Think of Impeachment

Nigerian newspapers interchange “impeach” with “remove from office” because they are copying the authors of the Nigerian constitution who don’t seem to know what “impeachment” really means.

In the only two passages in the Nigerian constitution that the word “impeachment” appears, it is used as if it meant “removal.”

Section 146 (3) (a) of the document says, “where the office of vice president becomes vacant – by reason of death, resignation, impeachment, permanent incapacity or removal in accordance with section 143 or 144 of this Constitution….”

Again, in Section 191 (3) (a) of the constitution the following sentence appears: “where the office of deputy governor becomes vacant – by reason of death, resignation, impeachment, permanent incapacity or removal in accordance with section 188 or 189 of this Constitution….”

Why Impeachment isn’t Acquiting

Well, an office can’t possibly become vacant by reason of “impeachment.” Just like people don’t go to prison simply because they have been accused of an offense, a vice president’s office can’t become vacant simply because he or she has been impeached. That would be a perversion of justice.

Impeachment simply means accusation, and accusation alone is never a basis for conviction. To convict an accused person, you have to try him or her first. Plus, conviction is not the only possible outcome of a trial.

An accused (or impeached) person can be acquitted after trial, as was the case for the two US presidents that were impeached. Curiously, the Nigerian constitution never uses the word “impeachment” in relation to the president and state governors; it instead talks of the procedures for the “removal” of the president and of governors from office.

The people who wrote the 1999 Nigerian constitution are clearly not sufficiently educated about the meanings of the terminologies they deployed in the constitution.

Thus they passed on their ignorance to the Nigerian news media and to the Nigerian populace.

Fun Fact: Some Americans also think impeach means to remove.
